It appears from GURPS that all Herons have the same armor and weaponry. It's more expensive and higher-quality than the arms of most ordinary warriors, so there are pragmatic reasons for new recruits to give up the weaponry they grew up with; also, I imagine it reinforces solidarity and the sense of brotherhood to outfit them all identically, just as most modern armies don't want you out there in your favorite T-shirt with your dad's prize AK. (Assuming your dad's Ice Cube.)
Still, it *would* be cool to see a crack team of ethnically-conscious Herons, each with their own weapons and armor. There's gotta be a Dwarven Heron with a katana in one hand and a mortar in the other, right?
